Yeah, I don’t blame the readers for complaining about an ending that comes from absolutely nowhere. That’s why foreshadowing is important. You can still have that exact same ending, just prepare your audience for it.

Doing an ending like this is a shit twist. If you want to make the “heroes” as sudden twist villains, don’t make them the protagonist of the story, or give at least some obvious signs that they are not good
Adding an extra villain out of nowhere is a bad idea just look at Kaguya from Naruto
